The same people cannot own every priority at once

ECC still carries business transactions while the replacement program needs process knowledge, decisions and testing. Your delivery manager has to protect both. A roadmap change, a delayed cutover or a new business requirement can shift the workload before hiring or a fixed resource plan catches up. Begin with the responsibilities that must keep moving: daily operations, interfaces, batch processing, close activities and the issues that need customer decisions. Decide together which work Allari can take on and what remains with your team and implementation partners.

One delivery relationship, different responsibilities at each stage

Use the same coordination model as requirements change. During planning, bring business analysis and technical assessment to the decisions that affect operations. During implementation, define who handles ECC requests and who resolves dependencies with the project. Before cutover, agree on retained-system work, escalation and the handover evidence. After go-live, confirm the actual skills, procedures and access required for the new platform. Continuity of the delivery relationship does not mean assuming that every person already has every platform skill.

Keep the customer in control of the work

A dedicated Client Solutions Manager at no additional charge connects requests, specialist work, dependencies and spending to your priorities. Your team keeps the business decisions and sets the budget. Define the scope and approvals before work expands; use weekly budget meetings when you want closer review. Separate ongoing operations from transition projects so a larger project month is not confused with a higher recurring support cost. Review the work and capacity as cutovers progress, including which responsibilities can end or become less frequent.

Use the right depth for the actual requirement

Dispatching and L1/L2 support can follow agreed procedures for any application. Where work requires SAP-specific engineering, L3 resolution, senior business analysis, development or project management, define a custom team and confirm the skills and availability for that scope. Customer access and change policies remain part of delivery. The implementation partner, internal process owners and Allari should have explicit handoffs rather than competing claims to ownership. Confirm urgent and after-hours arrangements for the engagement instead of inferring them from a service label.

Improve the operation as the roadmap develops

Use operating reviews to identify recurring issues, manual checks and unnecessary handoffs. Decide together whether a permanent correction, better procedure or automation is justified. Measure comparable work, volume and quality before calling a lower bill an efficiency improvement. Document current dependencies, escalation, validation and recovery so knowledge is usable beyond one person. This also creates clearer inputs and approval boundaries for evaluating AI assistance. Evaluate AI assistance against those controls, with results and business value measured before wider use.

Start with the stage that needs attention

A working session should leave you with a practical starting scope: the operating workload to cover, the specialist requirements, customer and partner responsibilities, spending limits and the evidence needed for handover. Bring the current roadmap and the work competing for your team’s attention. Exact dates and team composition depend on the estate, access, dependencies and agreed scope. The objective is a dependable delivery arrangement that can adapt as the business changes.
